What is a fractional CMO and how does the model work?

3 min read

A fractional CMO is an experienced chief marketing officer who leads your marketing part-time, typically one to three days a week, rather than as a full-time employee. You get executive-level strategy, leadership and accountability, at a fraction of the cost of a permanent hire. The model has grown quickly among Australian SMEs and scale-ups because it solves a common problem: the business needs CMO thinking well before it can justify a CMO salary.

How the fractional model works

Fractional means exactly what it sounds like: you engage a fraction of an executive’s time, focused entirely on your business while they are working with you. Engagements usually take one of three shapes.

Part-time ongoing. The most common arrangement. Your fractional CMO works a set number of days each week or month, owns the marketing function, leads your team and agencies, and reports to the CEO or board like any other executive.

Fixed-term. A defined period with a defined brief, often six to twelve months: building a marketing function from scratch, repositioning a brand, or covering a senior gap while you recruit.

Project-based. A discrete piece of work with a clear finish line, such as a go-to-market launch, a customer-led transformation, or a CRM implementation that needs marketing leadership.

What a fractional CMO actually does

The deliverable is not hours, it is ownership. A good fractional CMO takes accountability for your whole marketing picture: strategy tied to commercial goals, budget allocation, brand and positioning, team leadership, agency management, and reporting that a board can act on. The day-to-day mix depends on your business, but the constant is that marketing decisions stop being made by default and start being made by someone who has made them many times before.

That distinction matters when you compare options. An agency executes its slice of the work. A freelancer delivers tasks. A fractional CMO sits on your side of the table and owns outcomes, which is why the model suits businesses where marketing has outgrown what the founder or a junior team can carry alone.

What it costs

In Australia, fractional CMO engagements typically run between $3,000 and $18,000 a month depending on days per week and scope, against $250,000 or more in salary, super and on-costs for a full-time CMO. You are paying senior rates for fewer days, which lands at roughly a quarter to a half of the cost of the equivalent full-time executive. We cover the numbers in more detail in our guide to fractional CMO costs in Australia.

Who the model suits

The businesses that get the most from a fractional CMO share a few traits: revenue is real and growing, marketing is happening but nobody senior owns it, and the cost of wrong marketing decisions is starting to hurt. That includes founder-led businesses where the founder is still the de facto CMO, funded startups that need to deploy a growth budget well, and established SMEs whose marketing team lacks a senior leader.

It is not the right model for everyone. If you need a full-time presence in the building every day, or your marketing is genuinely simple, a fractional executive is more firepower than you need.

Frequently asked questions

Is a fractional CMO an employee or a contractor?

A contractor. You avoid payroll tax, super, leave entitlements and termination risk. The engagement flexes or ends as your needs change.

How is a fractional CMO different from a marketing consultant?

A consultant advises and leaves. A fractional CMO leads: they own the strategy, run the team, manage the budget and stay accountable for results over time.

How long do fractional CMO engagements last?

Ongoing arrangements commonly run twelve months or more, reviewed quarterly. Fixed-term and project engagements have defined end points, often six to twelve months.
